Zepto – The Journey from a Lockdown Idea to a Unicorn Company
In today’s fast-moving world, everyone wants everything as quickly as possible. This includes food, clothes, medicines and, most importantly, daily grocery items. But a few years ago, it was difficult even to imagine that groceries could be delivered to your home in just ten minutes. Zepto, an Indian startup, made this seemingly impossible idea possible.
What makes this story even more interesting is that the company was not started by an experienced businessman, but by two young friends who were just 20 years old. Within a few years, Zepto became a multi-billion-dollar company and one of the fastest-growing startups in India.
So, what exactly was the idea behind this success? Let us find out.
In 2020, the coronavirus pandemic brought the entire world under lockdown. Going outside the house had become dangerous. People found it difficult to get groceries, milk, vegetables and other essential items on time. Even after placing an online order, they often had to wait for two days or, in many cases, even a week.
Two childhood friends, Aadit Palicha and Kaivalya Vohra, who were born in Mumbai and later studied in Dubai, faced the same problem. Both were interested in technology and had worked on several small technology projects earlier. One of these was a carpooling app.
Later, both of them went to Stanford University in the United States to study computer science. However, because of the coronavirus pandemic, they had to return to India. During this period, they identified a major problem: people were not getting groceries on time.
While they were in the United States, they had studied fast grocery delivery services such as Instacart. This made them think: Could a similar service be started in India?
Initially, they did not create any large app. Instead, they created a simple WhatsApp group for people living in their area. People placed their orders through the group, and the two friends bought the products from nearby shops and delivered them to customers’ homes.
Gradually, the service received such a good response that the WhatsApp group reached its maximum membership limit.
This led to the birth of a platform called KiranaKart in 2020. Through this platform, customer orders were sent to nearby grocery stores, from where the products were delivered to customers. In the beginning, the service became popular in several parts of Mumbai.
Investors also started believing in this new idea. At the beginning of 2021, the company received its first investment and started expanding the business.
However, when the lockdown ended, a new challenge appeared. People started going to shops themselves to buy groceries again. They began thinking, “If I can get my groceries from a nearby shop within ten minutes, why do I need to order them online?”
At this point, Aadit and Kaivalya asked themselves an important question: If a customer can reach a shop in ten minutes, why can’t we deliver the same products to the customer’s home within ten minutes?
The idea was attractive, but putting it into practice was extremely difficult.
Traffic in a city like Mumbai, narrow roads and a system dependent on traditional grocery stores made ten-minute delivery seem almost impossible.
Around this time, they met an experienced businessman from the industry, Subir Sujan. He gave them an important piece of advice. He told them that the business could not survive for the long term by depending on other grocery stores.
If they really wanted to provide fast delivery, they would have to create their own small warehouses.
This led to the birth of the Dark Store model.
A dark store is a small warehouse that is not open to customers. Such warehouses are created in different parts of a city, and products that are most in demand in that particular area are stored there in advance.
As soon as a customer places an order, the delivery person picks up the products directly from the nearby dark store and delivers them to the customer within a few minutes.
Once they became confident that this idea could work successfully, KiranaKart was renamed “Zepto” in April 2021.
The word “Zepto” comes from a scientific unit used to represent an extremely small measurement. The message behind the name was clear – the fastest service.
After this, the company received large investments. Several dark stores were opened across Mumbai, and it became possible to deliver groceries in just 8 to 10 minutes.
Because of this fast service, Zepto started getting attention across the country. Many people began placing orders simply to check whether they could really receive their groceries in just ten minutes.
The company also received a lot of attention on social media.
However, competition was growing just as quickly. Other companies also entered the fast-delivery business. Therefore, Zepto could not depend only on speed. It started using modern technology to improve its operations.
With the help of artificial intelligence, several improvements were introduced, such as selecting the fastest delivery routes, allowing customers to track their orders directly, and predicting in advance which products would be in demand in which areas.
These improvements further reduced the average delivery time and also helped reduce costs.
Later, the company did not limit itself only to grocery delivery.
In 2022, Zepto Cafe was launched. Through this service, products such as coffee, tea, sandwiches and snacks started reaching customers within a few minutes.
After that, through an initiative called Zepto Bloom, the company tried to connect farmers directly with its supply chain. This created a new opportunity to bring farm produce directly to cities.
After receiving a major investment in 2023, Zepto became India’s first unicorn company of that year. An idea that had started from a small apartment had, within a few years, grown into a company valued at billions of dollars.
Of course, this journey was not completely easy.
The company expanded rapidly into several cities, but in some places, it did not receive the expected number of orders. Many dark stores started operating at a loss.
Some new experiments, such as medicine delivery, also did not succeed as expected.
From these experiences, the company learned an important lesson: speed alone is not enough. Consistent service, excellent execution and customer trust are the real formulas for success.
That is why Zepto once again focused completely on its core business – grocery delivery.
Today, the company has hundreds of dark stores and its revenue is growing rapidly. The company is also preparing for a possible stock market listing in the future.
Zepto’s story gives us an important lesson: great success does not depend on age.
